Every app works with the AI switched off

3 AM CEO has a multi-model assistant wired across every app in it. Skeets scores ideas against a stated North Star, pressure-tests them, and turns the survivors into a one-page plan. It's the part people notice first.

It's also the part I built to be removable.

The rule

No key, no AI, every app still does its job. Idea Vault is still a place to capture an idea. OAK is still a task board with milestones and streaks. Ledger still invoices, still tracks mileage, still produces a tax summary. The assistant makes all of that faster. It is not what makes it work.

Graceful degradation isn't a fallback I bolted on at the end. It's the constraint I designed against from the start.

Three reasons. Models change, and a product built around one model's particular behaviour ages badly. Keys cost money, and bring-your-own-key lets a founder decide for themselves what that's worth. And at 3 AM, nobody needs the tool to be clever. They need it to open.

What it cost me

Building this way is slower. Every feature gets specified twice, once with the assistant and once without, and the version without has to be good enough to ship on its own.

A few features never made it past that test. They only worked with the AI running, which is a polite way of saying they were demos.
